How it works

Cost per user = total cost ÷ active users · Paying users = users × paying% · Cost per paying = total cost ÷ paying users · Gross margin = (revenue − cost) ÷ revenue

Dividing total API and infrastructure cost by active users gives the unit cost you have to cover with revenue, and it is the number that decides whether a freemium model is sustainable. Because only a slice of active users pay, the cost per paying user is much higher than the cost per active user — every free user is subsidised by the paying ones. Comparing cost per paying user against the revenue per paying user shows whether each customer covers the infrastructure they and the free users consume.

Worked example

$4,000 of monthly cost across 20,000 active users is $0.20 per active user. At a 4% paying rate there are 800 paying users, so cost per paying user is 4,000 ÷ 800 = $5.00. Against $20 of revenue each, that leaves a (20 − 5) ÷ 20 = 75% infra gross margin — before other costs.

Frequently asked questions

Why is cost per paying user higher than cost per active user?

Because free users consume infrastructure but generate no revenue, the total cost has to be recovered from the paying minority. If 4% of users pay, each paying customer effectively carries the cost of about 25 active users, so their unit cost is far higher.

What is a healthy infra cost per paying user?

There is no universal target, but infrastructure should be a small fraction of the revenue per paying user so there is room for salaries, sales and profit. If cost per paying user approaches your revenue per user, the unit economics are underwater and either pricing, conversion or efficiency has to change.

Does this include all costs?

No — it covers the API and infrastructure spend you enter. Real gross margin also has to account for payment processing, support, salaries and marketing, so treat the margin here as an infrastructure-only view rather than a full profit-and-loss figure.
