How it works

WSJF = Cost of delay ÷ Job size · Cost of delay = User-business value + Time criticality + Risk reduction / opportunity enablement

Weighted shortest job first is the backlog-ordering method of the Scaled Agile Framework (SAFe), derived from Don Reinertsen’s cost-of-delay economics: doing the job with the highest cost of delay per unit of size first minimises the total value lost while work waits. Each component is scored relative to the other items in the backlog, usually on the modified Fibonacci scale, with the smallest item set to 1. Only the ranking matters — compare WSJF scores within one scoring session.

Worked example

A feature scored 8 for user-business value, 5 for time criticality and 3 for risk reduction has a cost of delay of 8 + 5 + 3 = 16. With a job size of 5 its WSJF is 16 ÷ 5 = 3.20. Slicing it to a job size of 3 would raise the score to 5.33.

Frequently asked questions

How do you calculate WSJF?

Add user-business value, time criticality and risk reduction/opportunity enablement to get the cost of delay, then divide by job size. 16 ÷ 5 = 3.20. The highest WSJF goes first.

Why use Fibonacci numbers for WSJF?

The gaps between 1, 2, 3, 5, 8, 13 and 20 grow with size, which reflects how uncertain larger estimates are and stops teams arguing over small differences. Score each column relative to the other items, with the smallest set to 1.

Is job size the same as story points?

It is a relative proxy for duration. Many teams use effort in story points, but SAFe intends job size to stand for how long the job will occupy the system, since that is what delays everything behind it.

What is a good WSJF score?

There is no absolute good score: WSJF is only meaningful as a ranking within the same backlog and scoring session. Sort the items from highest to lowest and pull from the top.
