How it works

Customers = revenue goal ÷ average sale · Leads = customers ÷ lead-to-customer rate · Visitors = leads ÷ visitor-to-lead rate · Traffic cost = visitors × CPC; CAC = traffic cost ÷ customers

A reverse marketing funnel starts from the revenue you want and divides by each conversion rate to find how many people must enter at the top. It turns a vague goal (“sell more”) into concrete targets for traffic and lead generation, and shows which lever matters most: doubling the lead-to-customer rate halves the leads and traffic you need. Each stage is rounded up because you cannot win part of a customer. Use your own analytics for the conversion rates — industry averages vary widely.

Worked example

To make $20,000 at $250 per sale you need 80 customers. With a 10% lead-to-customer rate that takes 800 leads, and with 2.5% of visitors becoming leads, 32,000 visitors. At $0.50 per visitor the traffic costs $16,000 — $20.00 per lead and $200.00 per customer, a ROAS of 1.25×.

Frequently asked questions

How many leads do I need to reach my sales goal?

Divide the revenue goal by your average sale to get customers, then divide by your lead-to-customer conversion rate. For 80 customers at a 10% close rate you need 800 leads.

What is a good visitor-to-lead conversion rate?

Landing pages built for one offer often convert 2–10% of visitors into leads; a general website page usually converts 1–3%. Your own data for each traffic source is the best guide.

Which stage of the funnel should I improve first?

The one with the lowest rate relative to benchmarks, or the one that is cheapest to change. Improving any rate by 20% cuts the traffic you need by about 17%, so start where small changes are easiest.

Should the funnel include more stages?

B2B teams often split leads into MQLs, SQLs and opportunities. You can chain those rates together into one lead-to-customer rate here, or multiply them out stage by stage.
